The thesis

Production AI wins through vertical depth, owned data, and invisible integration.

In 2026, enterprise AI crossed a threshold the Romans would have named ex experimento ad operationem. The sandbox phase of 2024 and 2025 is closing, and the production phase is opening. AI now has to earn its keep inside workflows the business runs every day.

The honest data from the earlier phase reads like a warning:

96%of leaders say AI has failed to deliver predictable, trustworthy ROI so far.
29%of developers fully trust AI-generated code as of early 2026.
34 / 33operational efficiency and employee productivity top the priority list for AI investment.

Those gaps come from implementation, seldom from the model. Brittle data foundations, general-purpose models applied to specialized work, and AI shipped as a feature when the business needed a workflow replacement. In our language, pilots that looked like assets on the roadmap are behaving like technical liability on the balance sheet.

Our POV rests on one shape. The next wave of AI does its best work when it becomes machina in machina, a machine inside the machine that already runs the business. Embedded inside the CRM, the IDE, the content pipeline, the operations dashboard. Agentic, so it can plan and iterate without constant prompting. Tuned on proprietary knowledge, so it understands the work the way a senior hire would. Small where small is smarter, and large only where scale earns the expense. The Latin word for this shape is structura invisibilis, an invisible structure that compounds while the team keeps shipping.

Across our six specialty teams, one pattern recurs. Vertical AI beats horizontal AI for most business workflows. Domain-tuned small models beat general-purpose large ones in production. Clean data and accountable humans beat any model on any leaderboard. The rest of this document maps that belief against the work.

What we see in the market

CAC is climbing, creative fatigues inside two weeks, the mobile site still loads slow, and three analytics tools report three different numbers that nobody fully trusts. The board wants performance. The team wants air.

Our angle

Three specific uses of tuned models earn their place in this practice:

  1. Creative production. Models trained on the brand voice produce hundreds of ad variants in the client's real language, and humans curate. Volume stops costing voice.

What we see in the market

The board issued the AI mandate. The team bought some copilots. Adoption is flat, savings are hard to prove, and there is quiet pressure to call the experiment a wash before the next budget cycle.

Our angle

We sell workflow replacement, one workflow at a time, with a measurable before and after. "AI transformation" is a PowerPoint phrase that stops being useful at the first retro.

When a client says their data cannot go to OpenAI, the real conversation begins. SLMs run inside the client's own infrastructure, tune on their documents, and stay inside compliance boundaries. The productivity lift is the same. The exfiltration risk goes to zero.

Workflows our teams have shipped include invoice triage and coding, contract-clause extraction, first-draft customer-support replies, internal-policy question answering, resume pre-screening with bias guardrails, and meeting-notes-to-CRM-update automation. The agentic shape of 2026 makes each of these more capable than the 2024 version. The model can now run multi-step sequences, call tools, and ask for human sign-off at the points that matter.

What we see in the market

A chatbot got bought. It embarrassed the brand on a customer call. Or the warehouse holds every signal worth having and nobody can query it without SQL. Enterprise AI sits at the graveyard stage of the hype cycle for a lot of buyers we meet.

Our angle

Our product work is grounded by construction. A retrieval layer sits over the client's real data. An SLM tunes to the domain. Guardrails define what the system will and will not say. Underneath, agentic patterns handle multi-step research, source citation, and tool use against operational systems.

Market intelligence is migrating from dashboards to conversation. A sales leader can type "which healthcare accounts showed expansion signals this week" and receive an answer sourced from CRM, call transcripts, product telemetry, and news mentions. Time-to-insight collapses from hours into seconds.

This is where the SLM thesis compounds the most. A 7B or 14B purpose-tuned model answers "what did customer X say about pricing last quarter" at a fraction of the cost and latency of any frontier model. At enterprise scale, those two numbers decide whether the feature ships or stalls.

What we see in the market

The CEO knows AI matters. The CEO has no lever to personally pull on. Getting caught three years behind is terrifying. Greenlighting twelve pilots that will generate PDFs is also terrifying.

Our angle

This is the least product-shaped specialty team, and the most important for AI success. Most organizations miss the AI moment through leadership gaps. Engineering is seldom the blocker.

A leadership team needs one shared mental model. Fractional CMO, CEO, and CTO capacity from people who have shipped the work can install it. Executive cohorts can sustain it, with common definitions, clear pilot-graduation criteria, and pre-written kill conditions. The deliverable is a leadership posture that speaks the same AI language across marketing, ops, and IT.

A non-technical CEO asking the right questions is worth more than a room full of analysts. "Why are we paying for a frontier model on that workflow. Could a tuned SLM handle it for a tenth the cost." Asked in the right meeting, that kind of question redirects budgets.

What we see in the market

A founder is struggling to raise, or is raising and watching AI-defensibility questions shred the deck. Pre-seed teams cannot decide whether to position as AI-native, AI-enabled, or neither. The category got crowded faster than the playbook got written.

Our angle

Two shifts matter in the 2026 AI fundraising climate.

First, investors have gotten smart. Saying "we run on GPT-4" reads as a negative signal now. The moat lives in someone else's API. Good investors ask what the founder knows, owns, or accesses that nobody else has access to. Small models fine-tuned on proprietary data are among the cleanest available answers.

Second, the market is fragmenting. Horizontal AI plays need escape velocity to matter. Vertical AI plays, in restaurant operations, legal ops, HR workflows, and healthcare delivery, can reach meaningful scale with less capital when the positioning is sharp. A lot of our founder work centers on picking which fight to be in.

AI also shows up in our own diligence. SLMs scan deal flow, surface pattern matches against the investor network, and draft first-pass investor updates that founders can edit before sending.

Proof point
Glen Kelley at All Voice AI reframed his pitch away from "AI voice agents" (a commoditized category) toward the proprietary training data and deployment model that create real defensibility. The investor conversations changed shape.

What we refuse to do.

A short, opinionated list. These are the moves that waste prospect time, commoditize our work, or create risk we are not willing to carry. We hold ourselves to them out loud so you can hold us to them too.

  • "AI-powered" is table stakes. We describe the function the model performs and the work it replaces. Hand-waving the label adds nothing to a business case.
  • "10x productivity" is a fundraising slide. Real numbers from real clients, or no number. Outcomes stay tied to before-and-after measurement.
  • Naming foundation models signals reseller posture. GPT-4, Claude, Gemini. The selection belongs in the SOW, where it can be defended and changed.
  • Privacy claims earn scrutiny. When compliance is real (HIPAA, SOC2, FedRAMP), the AI Solutions team writes the scope with the security lead in the room. Unscoped assurances stop at the door.
  • Six specialty teams in one meeting is noise. We lead with the one or two that match the problem. The rest stay in reserve until they are needed.
Plain-English glossary

LLM, SLM, and Vertical AI.

The three words that matter most in any 2026 AI conversation, in language any executive can use on a Thursday call.

LLM · Large Language Model

Rented capability. Broad knowledge across everything. Higher per-query cost. Data flows to the provider's cloud. Best use: open-ended reasoning, creative production, exploratory research.

SLM · Small Language Model

Owned capability. Narrow expertise, tuned on the client's documents. Lower cost. Runs inside the client's infrastructure. What it does not know, it declines to guess. Best use: structured, repeatable, domain-specific work.

Vertical AI · The 2026 Layer

Industry-tuned stacks (legal, medical, financial, hospitality) that outperform general models inside their domain by wide margins. Most new enterprise value accrues here. Also called purpose-built AI, domain-specific AI, niche AI.

LLMs are the library. SLMs are the specialist. Vertical AI is the floor they both stand on.
